Sumario:Automotor Volkswagen Sigcha Hnos is a micropress dedicated to the maintenance and integral reparation of multi-brand cars. In its value chain, the organization has as a fundamental macro process the preventive maintenance service. Within this set, four main processes (services) are presented, which represent 80 percent of the total sales of the organization, which are: engine ABC, change of distribution belt, brakes ABC and change of water pump. The organization presents a problem of inadequate management of resources, which is why it began in a study based on the four specific processes. In order to resolve the shortcomings in the processes, it has been proposed to develop a management system for key management indicators, which will allow managing the resources in a better way and controlling the operation. The project starts with a SWOT analysis to know the current context of the organization, and a causal analysis to find the root causes of the problem. From there, it starts with the gathering of relevant information through a process management model and a study of times and movements, with which a standard is determined on which to work. Once the necessary information was obtained, it began with the implementation for 5Ss standards in the workshop, as a basis for the development of the project. With the improvement of the order and cleanliness, it was possible to reduce the operation times, achieve a proposal to standardize the work through the elaboration of standardized worksheets and sheets of work elements. Then, consult the new administration system of management indicators, defining five key indicators to control and manage the operation. Finally, the project concludes with an analysis of the expected results for the implementation of the proposed improvements, which will mean an increase in the productive capacity and in general a more effective way to manage the organization.
