In its value chain, the organization has as a fundamental macro process the preventive maintenance service. Within this set, four main processes (services) are presented, which represent 80 percent of the total sales of the organization, which are: engine ABC, change of distribution belt, brakes ABC and change of water pump. The organization presents a problem of inadequate management of resources, which is why it began in a study based on the four specific processes. In order to resolve the shortcomings in the processes, it has been proposed to develop a management system for key management indicators, which will allow managing the resources in a better way and controlling the operation. The project starts with a SWOT analysis to know the current context of the organization, and a causal analysis to find the root causes of the problem. From there, it starts with the gathering of relevant information through a process management model and a study of times and movements, with which a standard is determined on which to work. Once the necessary information was obtained, it began with the implementation for 5Ss standards in the workshop, as a basis for the development of the project. With the improvement of the order and cleanliness, it was possible to reduce the operation times, achieve a proposal to standardize the work through the elaboration of standardized worksheets and sheets of work elements. Then, consult the new administration system of management indicators, defining five key indicators to control and manage the operation. Finally, the project concludes with an analysis of the expected results for the implementation of the proposed improvements, which will mean an increase in the productive capacity and in general a more effective way to manage the organization.

Automotor Volkswagen Sigcha Hnos es una microempresa dedicada al mantenimiento y reparación integral de automóviles multi marca. En su cadena de valor, la organización tiene como macro proceso fundamental al servicio de mantenimiento preventivo. Dentro de este conjunto, se presentan cuatro procesos (servicios) principales, mismos que representan el 80 por ciento de las ventas totales de la organización, que son: ABC de motor, cambio de correa de distribución, ABC de frenos y cambio de bomba de agua. La organización presenta en la actualidad un problema de manejo inadecuado de recursos, razón por la cual, se inició un estudio en base a los cuatro procesos mencionados. Con el propósito de solventar las falencias en los procesos, se ha planteado, desarrollar un sistema de administración de indicadores claves de gestión, que permita administrar los recursos de mejor forma y controlar la operación. El proyecto inicia con un análisis FODA para conocer el contexto actual de la organización, y un análisis causal para encontrar las causas raíz del problema. De allí se parte con el levantamiento de información relevante a través de un modelo de gestión por procesos y un estudio de tiempos y movimientos con lo que se determinó un estándar sobre el cual trabajar. Una vez se obtuvo la información necesaria, se inició con la propuesta para implementación de estándares 5Ss en taller, como base para el desarrollo del proyecto. Con la mejora de orden y limpieza se consiguió reducir los tiempos de operación, logrando una propuesta para estandarizar el trabajo mediante la elaboración de hojas de trabajo estandarizado y hojas de elementos de trabajo. Posteriormente, se desarrolló el nuevo sistema de administración de indicadores de gestión, definiendo cinco indicadores claves para controlar y administrar la operación.
